It will need 4-5 coals to produce enough heat to vaporize ingredients.  Unlike traditional combustion, vapor production needs more heat to release vapor evenly. Combustion just burns the top layer, leaving the rest uneven and turning the tobacco into a pile of charred, wood-like crumbs.
